How We Built an AI Video Pipeline That Produces YouTube Shorts in 15 Minutes

Most people think video production requires a team. A scriptwriter. A designer. A voice actor. An editor. A social media manager to handle posting. We built a system that replaces all of them.

At GB Studios, one of GB Group's core divisions, we've spent the last three months building and refining an end-to-end AI video production pipeline. The result is a system that takes a single Telegram message and produces a finished, published YouTube Short in under 15 minutes. No editors. No illustrators. No voice actors. Just orchestration.

How it works

The pipeline starts with a Telegram message. Something like: Reels: Noah's Ark | Obedience and trust in God. That single message triggers a chain of automated steps built on n8n Cloud.

Claude writes a 6-scene script with character descriptions, moral themes, and cinematic image prompts. Flux 2 Pro generates a character reference image for visual consistency, then produces a unique scene image for each of the 6 scenes at 1080x1920 resolution. Kling v3 Pro animates each image into a 10-second cinematic video clip. ElevenLabs generates the narration audio in a warm professional voice. Cloudinary hosts the audio files. Creatomate assembles all 6 clips, voiceovers, and subtitles into a finished vertical Short. Claude then writes YouTube-optimized SEO metadata including a hook-driven title, structured description, and hashtags. The finished video lands in our inbox for review. One click to approve. One click to upload to YouTube as a private video for a final look before publishing.

Why we built it

GB Studios started as a proof of concept. Could we produce consistent, high-quality short-form content at scale without a production team? The answer is yes, with caveats.

AI video generation is not perfect. Characters occasionally have extra fingers. Scene transitions are not always seamless. The models have content filters that sometimes flag legitimate biblical imagery. Every week we refine the prompts, upgrade the models, and improve the output quality.

But the core thesis is proven. The pipeline works. Videos are live on the GB Studios YouTube channel and the audience is growing.

What's next

The same pipeline that produces Bible stories can produce promotional content for businesses. We are currently onboarding our first B2B clients, a junk removal company and a restaurant, using a business mode that switches the script framework, voice, visual style, and video template based on the client brief passed through Telegram.

The vision is a content production service where local businesses send us a brief and receive polished short-form video content for their social media, produced automatically, reviewed by a human, and delivered within the hour.
